## 1. The thesis

The free tier should lead with **ingestion** — getting items *in* — because that
is the one pain every estate seller feels in their body regardless of which
platform they use, and no incumbent solves it well.

Incumbents are good at *advertising* a sale or *running* an auction, but none
help you get items in efficiently or let the data back out. That gap is
consistent and real — the wedge a freemium ingestion layer can occupy without
competing head-on.

## 9. A/B test plan — three hero variants

**Structural decision first.** A 3-arm random split needs ~3× the traffic of a
2-arm test, and pits messages aimed at different people against undifferentiated
traffic (measures audience mix, not message quality).

- **If traffic is segmentable by source/intent (UTMs, ad set):** *route* each
  persona to its matched hero; run a 2-arm test *within* each persona (matched
  vs. generic hero) to prove tailoring lifts conversion. Preferred when paid
  campaigns already split by persona.
- **If traffic is generic/cold:** run the true 3-arm test to find the best
  default hero, then add persona routing later.

**Hypothesis:** a persona-matched hero (leading with that segment's sharpest
pain) converts cold visitors to free signup better than a single generic hero.

**Held constant:** everything below the hero (how-it-works, what's-free, pricing,
CTA copy, page speed, form). Only the hero eyebrow + headline + subhead + 3
bullets change. One variable.

**Metrics**
- Primary: free-account signup rate (visit → account created).
- Activation (matters more): signup → first sale created with ≥1 item within 48 h.
- Diagnostic: hero CTA CTR, scroll-depth past fold, bounce, cost-per-activation by source.

**Allocation & sizing**
- Persistent even split per visitor.
- Rough sizing: detecting +20% relative lift on a ~5% baseline at 80% power ≈ 6.5k visitors/arm. Recompute with the real baseline before launch.
- Run ≥1 full week (ideally 2) for weekday/weekend coverage.

**Guardrails**
- Fix sample size + duration up front; no peeking-and-stopping.
- One concurrent hero test only (don't stack with pricing/CTA tests).
- Watch a guardrail metric (activation, complaint/refund rate) to catch over-promising winners.
- Exclude internal traffic; assign variant before paint (avoid flicker).

**Decision rule:** ship the variant that wins on **activation** at ≥95%
confidence and holds the full window. If signups and activation disagree, trust
activation. If nothing separates, keep the generic hero and redirect test budget
to the offer / above-fold proof.

**Sequencing:** winner becomes control → test next single element (sub-headline
proof, then CTA label, then hero image). One lever at a time.
